AI lead scoring without the hype: what actually moves win rate

AI lead scoring gets sold as magic. Here's an honest breakdown of four common scoring approaches, what each one is actually good for, and where it's just noise.

"AI lead scoring" gets marketed as one thing. In practice it's at least four different approaches, and they solve different problems.

1. Rule-based scoring

You assign point values to firmographic and behavioral signals (company size, title, page visits, email opens) and sum them up. Simple, transparent, and easy to explain to reps — which matters, because a score reps don't trust is a score they'll ignore. Weak point: it's static. It doesn't learn from what actually closes.

2. Behavioral engagement scoring

Tracks what a lead does — opens, replies, meeting attendance, repeat visits — rather than who they are. Good at surfacing "this lead just went quiet" or "this lead is suddenly active again," which is more actionable day-to-day than a static demographic score.

3. Predictive/ML scoring

Trained on historical won/lost outcomes to find patterns humans wouldn't catch. This is genuinely powerful — but only with enough historical deal volume to train on. Below a few hundred closed deals, it's mostly guessing with extra math.

4. AI-assisted next-step suggestions

Instead of a single score, the system tells a rep what to do next ("this lead hasn't been followed up in 6 days, here's a draft email"). Less flashy than a score, often more useful, because it turns a number into an action.

What actually moves win rate

Rule-based and behavioral scoring earn their keep almost immediately because they're transparent and low-maintenance. Predictive scoring earns its keep later, once there's enough deal history to train on. AI-assisted next steps earn their keep by reducing the gap between "the CRM knows something" and "a human actually acts on it" — which, in practice, is where most CRM value quietly leaks away.
